A weaker competitor is ranking above you in AI answers. Why?
This is one of the more demoralising things to discover, and the explanation is almost never that the system prefers worse businesses.
They are being judged on different criteria than you assume
You are comparing websites. The assistant is not.
It is assessing whether it can establish what this business is, where it operates, and whether other sources agree. A one-page site that states those things plainly and matches its listings everywhere is trivially easy to verify. A larger site that describes services in marketing language and has a Google profile with a different address is not.
Design and depth are not what is being weighed.
Check consistency before anything else
Open your website, your Google Business Profile and your three biggest directory listings side by side. Compare the business name character for character, the address formatting, the phone number, the service area, and the description of what you do.
Most businesses find at least one contradiction. The owner never notices because they know which one is right. A machine does not, and inconsistency is a reason to prefer the competitor who has none.
Then check you can be read
If bot protection or robots.txt is blocking AI crawlers, your competitor is not beating you. They are the only one in the race.

Then look at whether you answer anything
Read your own pages and ask whether a single paragraph answers a question completely without the rest of the page.
If not, there is nothing to quote. A competitor with one page that answers one question directly has more quotable material than a twenty page site that describes services.
The part that takes time
If they are simply mentioned in more places, that is a real advantage and the slowest to close.
It is also the most durable once built, which is the argument for starting rather than waiting.

Why does a competitor with a worse website rank above me in AI answers?
Usually because their information is easier to verify and agrees with itself everywhere, while yours is either harder to parse or contradicts itself between sources. Assistants are not judging design, they are judging whether a claim is safe to repeat.
Does website size matter for AI visibility?
Not in the way people assume. A small, clear, consistent site is easier to quote than a large one that never states an answer plainly. More pages is not more authority.
How can a business with no content outrank me?
If they are listed consistently in more places, corroboration can outweigh content. A business named identically across a dozen credible sources is safer to recommend than one with more writing but a thinner footprint elsewhere.
What should I check first?
Whether your details agree across your site, your Google profile and every directory, and whether anything is blocking crawlers from reading you. Those two explain most of these cases.
